Demand engines that compound on structure, not luck.

We map the search surface, design the page matrix, build the content engine, and ship the technical foundation that lets the index absorb it. We've taken sites from 600K to 10M monthly visits on this playbook.

§ 01 WHY IT BREAKS Demand · diagnostic

Most sites publish at scale and rank at random. The fix is architecture, not more pages.

Most teams hire a content team and hope the index notices. Programmatic SEO ships an opportunity map, a matrix, a content engine, and a refresh program. Search engines don't notice the post. They notice the system underneath it.

Field note · 30+ engagements
× MATRIX No taxonomy, no template logic. Each page reinvents the wheel.
× PRODUCTION Variable quality. A few pages compound; most decay quietly.
× FOUNDATION Schema, internal linking, and crawl budget left to chance. Half the matrix never gets indexed.
× MEASUREMENT Aggregate traffic dashboards. No way to tell which templates compound and which decay.
§ 02 WHAT WE DO Capabilities · 05

Five disciplines, one instrumented system.

opportunity mapping, matrix design, content production, technical seo, performance + refresh. None of these work alone, and none of them scale without an architect. We work all five at once.

01
C-01

Opportunity mapping

Where to play, before how to play. Keyword research, SERP gap analysis, entity mapping.

We map your category's full search surface (entities × modifiers × intents), score the gaps competitors haven't filled, and rank the matrix opportunities by expected traffic and effort. The output is a prioritized list of clusters worth building, not a 50,000-row keyword spreadsheet you'll never act on.

02
C-02

Matrix design

Taxonomy, page templates, URL architecture. Plan the matrix before writing a page.

We map each cluster from the opportunity research to a template, design the URL structure, and lock the schema model before any content ships. The matrix is what lets you produce 10,000 pages without each page reinventing the strategy.

03
C-03

Content production

Operations, RAG, and editorial QC. The factory that lets the matrix scale.

Operating systems running 200 contractors and 10 editors at scale. RAG pipelines for AI-augmented production grounded in proprietary data. Briefing templates, review SLAs, pay-on-acceptance workflows. We've shipped 1,000+ assets per week at peak and stood up solo content engines that crossed 1M+ MAU.

04
C-04

Technical SEO

Site graph, schema, crawl health, page speed. The foundation under the matrix.

Programmatic internal linking, schema markup, sitemap engineering, Core Web Vitals, and crawl-budget management. The technical layer that lets a 10,000-page site behave the way the index expects, so the matrix actually gets crawled and ranked.

05
C-05

Performance + refresh

Per-template measurement, decay management, reallocation. Where the matrix compounds.

Performance instrumented at the template level so we know which clusters compound and which decay before a quarter passes. Refresh queue prioritized by traffic decay and search-volume seasonality. Investment reallocated quarterly toward the templates that earn it. Traffic compounds year over year instead of needing new pages just to replace what's slipping.

§ 03 HOW WE WORK Method · 04 phases

Four phases, one engagement.

Map the surface before writing a page. Build the operating system before scaling production. Scale only when the foundation is sound. Compound by measurement and refresh, not by publishing more.

Phase Wk 1–3
01

Map

Search-surface mapping: entities, modifiers, intents, search volumes. Template design for each query type. URL structure locked. The plan exists before a single page ships.

Outputs
Entity + modifier map
Page templates · 3-5 types
URL taxonomy
Content brief library
Phase Wk 4–12
02

Build

Operating system stand-up: contractor hiring, briefing system, QC layer, payments. First templates ship to production. RAG pipeline configured if proprietary data is in scope. Internal linking architecture coded against the matrix.

Outputs
Contractor + editor team live
First templates in production
RAG pipeline configured
Site graph deployed
Phase Mo 4+ · ongoing
03

Scale

Production at full cadence. Editorial QC enforced. Technical SEO maintenance. Per-template performance instrumentation so we know which clusters compound and which decay before a quarter passes.

Outputs
Weekly production cadence
Per-template performance dashboard
Technical SEO maintenance
Authority compounding by cluster
Phase Quarterly
04

Compound

Refresh queue prioritized by decay + seasonality. Surface expansion into adjacent matrices (related entities, new modifiers). Investment reallocated toward the templates that compound.

Outputs

§ 07 QUESTIONS FAQ · 05

Stuff people ask before they sign.

Q · 01

What's the difference between programmatic SEO and content marketing?

Content marketing publishes one piece at a time and hopes the index notices. Programmatic SEO ships a matrix where every page is a known shape, the internal-linking graph is part of the design, and the refresh program is built in. The architecture compounds; individual posts don't.

Q · 02

How long until traffic moves?

First template typically moves in 60–90 days. The full matrix takes 12–18 months to mature. The refresh program runs forever. We instrument performance at the template level from week one so you can see which clusters compound months before the headline number moves.

Q · 03

Will Google penalize AI- or RAG-generated content?

Not when it's grounded in real data and finished by a human. The penalty is for low-effort thin content, not for AI assistance. Our RAG pipelines retrieve from proprietary data; editors finish every draft; pages pass quality review before they ship. We've never had a site flagged.

Q · 04

Do we need engineering resources from our side?

Light. We work in your CMS or stand up our own. Engineering is mostly review (schema, sitemaps, redirects, edge caching). For RAG pipelines we own the pipeline; your team owns the source data.

Q · 05

What sites is this best for?

Sites with 100K+ monthly visits already and a search surface that has structure: e-commerce, comparison, location-based, recipe, holiday calendars, edtech topic catalogs. Pure brand sites get less leverage. We've made exceptions; ask.
